From Industry Laggard to World-Class Safety Leader — With Zero Capital Investment

$2.5M Workers’ Comp Savings (78% Reduction)
122/138 Sites with Zero Recordable Injuries
3 Consecutive Years of Safety Improvement

The Challenge

The CEO issued what many considered an impossible mandate: drive the organization to zero lost-time injuries by 2030, starting from a 2022 baseline that exceeded industry averages — and do it with no capital investment.

Operating across 120+ distribution and logistics sites in more than 40 countries, with 24,000 associates, the scale of the challenge was enormous. There was no unified safety management system, no consistent data infrastructure, and no enterprise-wide accountability framework in place.

The Approach

  • 2023
    Foundation
Platform Replacement — Single Source of TruthAligned operational ownership and accountability. Built standard global reporting and oversight. Deployed a visual daily management system and global safety targets across all sites.
  • 2024
    Enterprise
Enterprise Safety Program — Drive to ZeroLaunched leading indicator tracking, embedded safety targets into management objectives, implemented PPE and Return-to-Work policies, and deployed enterprise-wide EHS team training.
  • 2025
    Engagement
Total Associate Engagement — Behavior-Based SystemLaunched a global 6S system, associate safety groups, dynamic learning platforms, and a recognition and celebration program tied to safety performance.
  • 2026+
    Innovation
Technical Innovation — Engineer to PerfectionEmbedding EHS into process design, advancing ergonomic automation, adopting PFMEA and DFMEA methodologies, and integrating safety into product and facility engineering from inception.

How Data Became a Weapon

A proprietary digital Safety Management System (SMS) was architected to unify policy, compliance, training, incident investigation, ergonomics, auditing, and risk management into a single enterprise platform — creating a real-time view of safety performance across every site globally.

Business intelligence dashboards provided leadership with OSHA recordability analysis, leading indicator tracking, regional call-to-action reports, and a monthly financial view linking safety performance directly to workers' compensation costs — proving for the first time a direct cause-and-effect connection between leading indicators, TRIR, and workers' comp spend.

The Results

  • Workers’ compensation costs reduced from $2.3M to $0.5M — a 78% decrease over four years
  • 3 consecutive years of measurable improvement in recordable and lost-time injury rates
  • 122 of 138 sites achieved zero recordable injuries year-to-date
  • 115 of 138 sites achieved zero lost-time injuries year-to-date
  • Largest single-year improvement in lost days recorded in 2024–2025
  • Safety model scaled globally across LATAM and EMEA regions
  • Best-in-industry EHS record achieved — with zero capital investment

Five Failing Service Lines Transformed to WERC Best-in-Industry in Two Years

$3M Additional Revenue Captured Per Week
5/5 Service Levels Hit Global Target
#1 WERC Industry Service Level Ranking

The Challenge

Across a global network of 120+ distribution sites, all five key service-level metrics were significantly missing targets and exhibiting high variability: Dock to Stock %, Bin Level Accuracy, Ship On Time, Order Fill Rate, and Ship In Full On Time (SIFOT).

There was no continuous improvement culture, no structured best-practice sharing across sites, and no data-driven countermeasure process. Each site operated in isolation, without a common performance framework or accountability system.

The Approach

  • People Total Associate EngagementBuilt safety, empowerment, and celebration into daily operations. Launched Tool Champions and Visual Daily Management systems to drive frontline ownership of performance.
  • Plan Strategy Deployment & Center of ExcellenceDeployed a global Strategy Deployment system. Built a Center of Excellence to standardize, educate, and share best practices across all regions.
  • Process Lean Tools Deployed via Maturity ModelDeployed Structured Problem Solving, Kaizen & Kaikaku, 6S, Heijunka, and SIOP through a five-level achievement model: Bronze → Silver → Gold → Platinum → Excellence.
  • Performance KPIs Linked to Profitability & ESGEstablished enterprise-wide KPI dashboards with direct line-of-sight from frontline behavior to financial outcomes and sustainability goals.

Results That Raised the Bar

Every service-level metric improved year-over-year globally — a first in the organization's history. By the end of Year 2, all five metrics had achieved their global targets across 120+ sites.

At the start of Year 3, all targets were raised. The new, higher benchmarks were achieved within two quarters and have been sustained to the present. The Warehouse Education and Research Council (WERC) subsequently recognized the operation as delivering the best service levels in the industry.

  • All 5 service-level KPIs improved year-over-year globally
  • Global targets achieved across all sites by end of Year 2
  • Raised targets achieved again within 2 quarters of Year 3
  • Performance sustained and further improved through Year 4
  • WERC recognized as best-in-industry service performance
  • Continuous improvement culture embedded across 120+ global sites
  • Center of Excellence established as permanent internal capability

Building a Global Logistics Organization from the Ground Up — $6M in Year-One Savings

$6M+ Cost Reduction in Year One
30% Lead Time Reduction
15% Service Level Improvement

The Challenge

A Fortune 500 global industrial manufacturer operating across 40+ sites in 25+ countries had no unified logistics or transportation coordination platform. Logistics costs as a percentage of revenue exceeded industry benchmarks, inbound service levels were poor, and customer-facing outbound carrier damage was excessive and unmanaged.

There was no global centralized team, no shared ways of working, and no common goals spanning the supply chain. Each region operated independently, creating costly redundancy, missed optimization opportunities, and a fragmented customer experience.

What We Built

  • TMS Global Transportation Management SystemConsolidated more than $150M in freight and supplier spend into a single management platform, creating visibility, accountability, and optimization capability across all regions.
  • SIOP Sales, Inventory & Operations PlanningEstablished and led a global SIOP system, aligning commercial, supply chain, and procurement execution under a unified cadence and decision-making framework.
  • FP&A Financially Aligned Operating ReviewsBuilt FP&A-integrated operating reviews linking financial performance directly to operational drivers and corrective actions — providing leadership real-time cause-and-effect clarity.
  • Org Global Logistics Excellence OrganizationReimagined and built a centralized global logistics excellence team from the ground up — establishing structure, talent, common ways of working, and shared strategic goals.

Year-One Impact

Working across approximately $5B in business scale, 120+ locations, and millions of transactions, the transformation delivered measurable results within the first year of execution — an unusually fast timeline for an initiative of this complexity and global scope.

  • Working capital improved by 10%
  • Lead time reduced by 30% globally
  • Total logistics and freight cost reduced by $6M+
  • Service levels improved by 15% across inbound and outbound
  • $150M+ in freight consolidated into single TMS platform
  • Global logistics excellence organization built from zero
  • SIOP system established across commercial, supply chain & procurement

Launching a $250M E-Commerce Business Line from Zero

$250M Business Line Created
30% Above Planned Growth Rate
$120M P&L Managed

The Challenge

A Fortune 500 full-service 3PL provider with $8B in revenue and hundreds of locations across five countries had no service offering to capitalize on the rapidly growing e-commerce sector. The company’s traditional truckload and pallet-in/pallet-out operating network and supporting systems lacked the speed, precision, and agility required to execute e-commerce fulfillment profitably at scale.

The strategic window was closing. Without action, the company risked ceding an entirely new and fast-growing segment of the logistics market to more agile competitors.

How We Built It

  • Strategy Board-Approved Enterprise InitiativeDeveloped and presented the strategic business case to the Executive Leadership Team, earning ELT endorsement and subsequent board approval as an enterprise strategic priority.
  • Org Design Built the Team and Function from ScratchCreated the Vertical Leader executive role, designed the go-to-market, engineering, and operations organization, and hand-selected the leadership team responsible for execution.
  • Operations Network and Systems EngineeringDesigned the fulfillment network and order management system. Engineered dispatch, scheduling, purchasing, inventory, and reporting systems purpose-built for e-commerce scale and margin.
  • Growth Commercial & Contract ExecutionNegotiated supplier and transportation contracts while continuously improving service levels and margin. Led frontline teams across multiple high-velocity fulfillment facilities.

A New Business Built to Last

The e-commerce vertical was designed to ship $2B in product at scale, with full P&L ownership across revenue, cost structure, staffing, and execution. The initiative exceeded its planned growth rate by 30% — and what began as a strategic business case is now a $250M line of business within the organization.

  • Exceeded planned growth rate by 30%
  • Delivered a $250M line of business from a standing start
  • $120M P&L managed across multiple fulfillment facilities
  • E-commerce fulfillment network engineered to ship $2B in product
  • Proprietary dispatch, scheduling, and inventory systems designed and deployed
  • Enterprise strategic initiative approved at board level
  • New vertical leadership organization built and scaled from zero
